Strategic Planning and Affiliate Growth

Planning for growth and improvement is an essential part of building a strong, sustainable ACE affiliate. For newer or smaller affiliates, this process can begin with a self-assessment using the ACE Affiliate Maturity Matrix, which helps identify current strengths and areas for development across key functions. As an affiliate grows and its operations become more complex, a more formal strategic plan becomes necessary to guide long-term priorities, align resources, and measure impact. Together, these tools create a continuum—starting with self-evaluation and evolving into comprehensive planning—that supports affiliates at every stage of development.

Effective operating standards help ACE National and its affiliates improve the quality, consistency and continuity of programming and administrative functions throughout all the communities we serve. This set of standards, demonstrates our commitment to excellence and our accountability to our students, schools, mentors, and sponsors. The Maturity Matrix is a tool that allows affiliates to evaluate themselves against program standards. In addition, ACE National can use the tool to assess ACE’s overall operation. Each program standard has four levels of maturity: Not Meeting, Meeting Expectations, Exceeds Expectations, and Excellence. An affiliate may rank low on the Maturity Matrix (Not Meeting) in some categories and high (Excellence) in others. This will help the affiliate learn areas of its operation where improvement is needed, guiding the affiliate’s strategic plan. Affiliate Self-Assessment The first step is for an affiliate to perform a self-assessment based on the nine Matrix categories. The affiliate should review the criteria for each category and rate itself accordingly, using the drop-down menu in the “Assessment” column. The affiliate should utilize the “Notes & Evidence” column to provide reasoning for the assessment selected. After self-assessing, the “Affiliate At-a-Glance” sheet will give the affiliate a snapshot of its strengths and weaknesses, while identifying areas that need improvement. Not only does the Maturity Matrix give an affiliate subjective assessment, but it also provides ACE national leadership a comparison of the ACE program across the country.

Growing an ACE affiliate requires a balanced focus on expanding both capacity and impact.

This includes recruiting and retaining committed mentors from the industry, increasing student registration and participation through strong outreach, and building partnerships with schools, companies, and community organizations. At the same time, affiliates should strengthen fundraising efforts to support program expansion and sustainability. By developing these areas together, affiliates can scale thoughtfully while maintaining program quality and deepening their impact in the community. ACE Tools has ample resources to support all of the elements of program growth. We also encourage your affiliate to develop a strategic plan (see below) to structure your efforts.

Affiliate growth might also occur by offering more national programs.

National supports multiple programs that can help support affiliate growth. For example, offering Summer Workplace experiences or access to camps might help with recruiting more high school students. Many affiliates have found that increasing Alumni engagement or participating in Transformative Partners Programs has helped recruit new firms to their program. Trades days and incorporating trades programming into the curriculum has also helped generate more interest in ACE programming from new partners. Growing your program beyond the flagship high school program can be a big step, but with significant support from National it has proven great rewards! Once an affiliate is established, they should have a strategic plan. Strategic planning for nonprofits is the process of aligning your mission, programs, and resources to achieve meaningful, measurable impact over time. It helps organizations move from reacting to day-to-day needs toward making intentional decisions about where to focus, how to grow, and how to sustain their work. A strong strategic plan typically includes a clear vision for the future, a set of priorities or goals, defined strategies to achieve them, and measurable indicators of success.

Affiliates should create a strategic plan set for 3-5 years, review it annually and update at the end of the term. Below are resources to support an affiliate in developing a strategic plan:
